Your people may have all the expertise in the world but, if they're not motivated, it's unlikely that they'll achieve their true potential.

On the other hand, work seems easy when people are motivated.

Motivated people have a positive outlook, they're excited about what they're doing, and they know that they're investing their time in something that's truly worthwhile. In short, motivated people enjoy their jobs and perform well.

All effective leaders want their organizations to be filled with people in this state of mind. That's why it's vital that you, as a leader and manager, keep your team feeling motivated and inspired. But of course, this can be easier said than done!

In this article, we'll go over the key theories, strategies and tools that you can use to help your people stay enthusiastic about their work.

The Two Types of Motivation

There are two main types of motivation – extrinsic and intrinsic.

Extrinsic motivation is when you use external factors to encourage your team to do what you want. Pay raises, time off, bonus checks, and the threat of job loss are all extrinsic motivators – some positive, some less so.

Intrinsic motivation is internal. It's about having a personal desire to overcome a challenge, to produce high-quality work, or to interact with team members you like and trust. Intrinsically motivated people get a great deal of satisfaction and enjoyment from what they do.

Every team member is different, and will likely have different motivators. So, it's important to get to know your people, discover what motivates them, and find a good mixture of extrinsic and intrinsic motivators, so that you can motivate them successfully.

Benefits of Motivation in the Workplace

You can't directly control a person's interest in his or her job. Of course, an individual does have some responsibility for motivating himself , but you can encourage that process by creating an environment that helps him to become more intrinsically motivated. Individuals, teams and even whole organizations can reap the rewards.

Motivated people are highly adaptable, particularly when it comes to change , and they have a positive attitude at work. They help to spread an organization's good reputation, reduce rates of absenteeism, and improve performance and profit. They also work hard to achieve their goals , and work with a greater sense of urgency than unmotivated people.

Strategies for Motivating Your People

As a manager, you can use the following steps and strategies to create a motivating environment for your team.

Step 1: Check Your Assumptions

You may not realize it, but your management style is strongly influenced by what you believe about your people.

For example, do you think your team members dislike working, and need continuous supervision? Or, do you believe that they're happy to do their jobs, and are likely to enjoy greater responsibility and freedom?

These two fundamental beliefs form the backbone of the team motivation concept Theory X and Theory Y .

Theory X managers are authoritarian, and assume that they need to supervise people constantly. They believe that their team members don't want or need responsibility, and that they have to motivate people extrinsically to produce results.

Theory Y managers believe that their team members want more responsibility and should help make decisions. They assume that everyone has something valuable to offer.

In short, your beliefs about your team members' motivation affect the way you behave toward them. So, it's important to think carefully about how you view your people, and to explore what you believe truly motivates them. (It can help to think about it from your own perspective – would you prefer your own boss to manage you using Theory X or Theory Y? And how long would you stay working for a Theory X manager?)

Step 2: Eliminate Dissatisfaction and Create Satisfaction

Psychologist Fredrick Herzberg said that you can motivate your team by eliminating elements of job dissatisfaction, and then creating conditions for job satisfaction.

In his Motivation-Hygiene Theory , he noted how causes of dissatisfaction often arise from irritating company policies, intrusive supervision, or lack of job security, among others. If you don't address these issues, people won't be satisfied at work, and motivating them will prove difficult, if not impossible.

Once you've removed the elements of job dissatisfaction, you can look at providing satisfaction. Sources of job satisfaction include clear opportunities for advancement/promotion, an increased sense of responsibility, ongoing training and development programs, or simply a feeling of working with purpose .

Step 3: Personalize Your Motivational Approach

Remember, your team is made up of individuals who have their own unique circumstances, backgrounds and experiences. Consequently, each person may be driven by different motivating factors, and be more or less adept at self-motivation . When you make an effort to understand each team member, you can help them stay motivated.

There are a number of tools and strategies that you can use to tailor your approach to motivation – and not all are completely consistent with one another. However, it's important to remember that every individual and situation is different, so make sure that you choose the theory or model that best fits your circumstances.

Let's explore these in more detail:

  • Sirota's Three-Factor Theory argues that there are three crucial factors that motivate your people. These are Equity/Fairness , Achievement and Camaraderie . You can help to ensure that your team members remain motivated and positive by incorporating each of these factors into their work.
  • McClelland's Human Motivation Theory is subtly different. McClelland believed that we all have three different drivers, the need for Achievement , Affiliation and Power , with one of them being dominant. If you structure your motivators and leadership style around a team member's dominant driver, your efforts should produce good results.
  • Maslow's Hierarchy of Needs identifies five needs that we all have, from the most basic to the most complex. These are physiological/bodily , safety , love/belonging , self-esteem , and self-actualization (the sense of doing what you were born to do). Maslow's Hierarchy is usually presented in a pyramid – you place the basic needs at the bottom, because you need to meet these before you can address any of the more complex ones. According to this approach, you can motivate your team by addressing all of the levels.
  • Amabile and Kramer's Progress Theory highlights how progressing and achieving small "wins" can be motivating. It suggests six things you can provide – clear goals and objectives , autonomy , resources , time , support , and the ability to learn from failure – that give people the best chance of making recognizable and meaningful progress at work.
  • You can also use Expectancy Theory to create a strong, motivating work environment where high performance is standard. It clarifies the relationship between effort and outcome , and you can use it to tailor motivational rewards to individuals' preferences.
  • According to the Pygmalion Effect , your expectations can affect your team members' performance. For example, when you doubt that someone will succeed, you can make her feel undervalued and you undermine her confidence. The Pygmalion Effect is useful because it reinforces the idea that you can encourage people to perform better at work by having and communicating high expectations of them.
  • Of course, money does matter, and Understanding Strategic Compensation can help you structure your team's extrinsic rewards. Whether you reward people with increases in base, performance or group-performance pay, understanding the differences between them, and their inherent benefits, can help you structure financial compensation in a more motivating way.

Step 4: Use Transformational Leadership

Motivation is vital in the workplace, but this will only take you so far, and then leadership takes over (click here to visit the Mind Tools leadership section). Once you've used the motivational approaches we've discussed above, you need to take the next step towards becoming an inspirational, transformational leader .

When you adopt this leadership style, you can motivate and lift your team to new heights, and help it to achieve extraordinary things. Transformational leaders expect great things from their team members, and they spark feelings of trust and loyalty in return.

To become a transformational leader, you need to create an attractive, inspiring vision of a meaningful future, encourage people to buy into this vision, manage its delivery, and continue to build trusting relationships with your team members. Set aside time to develop your own leadership skills, and focus on your own personal development, so that you can become an inspiring role model for your people.

As a manager, your goal is to keep your team members motivated and enthusiastic about their work. It's important to strike a balance between extrinsic motivators, such as pay raises and changes to working conditions, and intrinsic motivators, like assigning people tasks that they enjoy.

First, analyze your own assumptions about your people. It's important to remember that they will likely respond more positively when you use a participatory style of management, where they have responsibility and can make their own decisions.

Next, use Herzberg's Motivators and Hygiene Factors to eliminate any causes of dissatisfaction among your team members, and then take steps to introduce elements of satisfaction.

Everyone is different, so tailor your motivational approach to each team member. There are many strategies and tools that you can use but, the more you know and understand each individual, the more effective your efforts will be.

Finally, remember the importance of leadership in motivating your team members and encouraging them to exceed their expectations. By taking steps to become a transformational leader, you can encourage loyalty and trust, and inspire, support and recognize others. More than this, you can inspire them to achieve extraordinary things.

One fantastic and simple way to set goals is to use SMART goals. Setting goals for your team in this manner provides each member with a sense of direction, focus, and motivation.

·  S pecific: goals are well defined, relevant to the team/employee and unambiguous.

·  M easurable: progress towards the goal can be objectively measured.

·  A chievable: goals are attainable and within the team or the employee’s reach.

·  R ealistic: goals must be relevant to the team or employee’s work.

·  T imely: the timeline in which the goal needs to be achieved is clearly defined, with a starting date and target date.

One great way to incorporate these SMART goals into the workplace is to include them in your Monday team motivation talks. You can take a bit of time to practice goal setting and review how far the team has come along.

How to inspire your team

You’ve attempted to entice employees with bonuses, pay raises and benefits, but they’re still missing deliverables and aren’t excited about the job. All of the traditional approaches you learned about how to motivate a team don’t seem to be working. With the added modern challenges of remote work, economic uncertainty and increasing complexity, motivating a team only seems to be getting more difficult.

That’s because you’re thinking about it from the wrong perspective.

1. Understand the psychology behind employee motivation

There are two types of team motivation : extrinsic and intrinsic. Extrinsic motivation includes pay, benefits and in-office perks like ping-pong and snacks. Intrinsic motivation refers to the sense of accomplishment a person gets from completing a certain task or from their job overall. Extrinsic motivation is temporary. The best ways to motivate your team use intrinsic motivation , which tap into deeper needs.

2. Leverage the Six Human Needs

Every individual is driven by Six Human Needs : certainty, significance, variety, love/connection, growth and contribution. Our top needs can differ, but we all typically have a deep need for certainty, growth and contribution, all of which you can leverage. Professional development can fulfill the need for growth while working on meaningful projects can fulfill the need for contribution . Discover each individual’s top needs and you’ll discover how to motivate a team .

3. Examine your company culture

Our need for contribution may be why many employees today value a workplace that allows them to give back. Creating a company culture of contribution can inspire your employees to work harder. A culture of constant and never-ending improvement, taking massive action and making empowered decisions also goes a long way toward team motivation. And culture starts with being aligned toward a common mission and purpose.

4. Know and share your vision

Learning how to inspire your team starts with learning what inspires you : You must discover your purpose before you can relate to others’ needs for fulfillment. What gets you to work every day? What is your ultimate goal for your business? Distill your purpose into a powerful vision statement and share it with your team. When everyone knows the deeper why behind going to work each day, team inspiration will soar.

5. Lead by example

Sharing your vision isn’t enough – you must live your purpose every day. Great leaders embody the traits they want to see in their team: hard work, dedication, loyalty and more. Discover your values and bring them to the table at work. Admit when you’re wrong. Learn from your mistakes. You’ll inspire your team to do the same.

6. Develop your self-awareness

Leading by example is a great start, but you can dig deeper. What are your strengths and weaknesses? Develop your self-awareness and learn about your natural leadership style . When you better understand yourself, you can develop your skills and become a well-rounded leader who can switch styles to inspire a team in any circumstance.

7. Master communication

The best leaders excel at reading nonverbal cues and use mirroring and pacing techniques to exert influence. They’re able to adapt to different communication styles to ensure they are understood. They’re always empathetic and open to new views , and they know how to use deep listening . Ask questions, listen to the answers and implement solutions. Often feeling heard is enough for team inspiration .

8. B uild rapport and trust

Building rapport is about relationships: being open and authentic, finding common ground and establishing mutual respect. Creating those deeper connections is essential to intrinsic team motivation . The benefits of authenticity go even further. When you’re transparent with your team, you’ll build trust in the workplace and earn respect. When your team respects you, they will be much more open to your suggestions.

9. Use leverage

At the root of intrinsic team motivation lies each individual’s values: You must find out what drives them to come to work every day. Do they love the freedom to be creative? Does work fulfill their need for significance or contribution? Do they enjoy working on mastering skills? Discover their “why” and you’ll discover how to motivate a team .

10. Give ownership

We’ve all been in situations where we felt like we had no control. It’s the opposite of inspiring. Motivating a team means giving them total ownership of their tasks. Let them collaborate and discuss ideas and opinions. Let them take risks with unconventional tactics. Let them make big decisions – and feel consequences. A seat at the table inspires motivation.

11. Use performance reviews

If you’re not giving your employees clear tasks and goals, you may not have a team motivation problem – you may have a communication problem. Goals and feedback let your team know what is expected and set a clear path for advancement. Performance reviews are an excellent form of feedback that not only helps you create goals for each employee, but lets them know where they stand. They’re a clear, objective form of communication that can be just what an employee needs to improve.

12. Recognize accomplishments

Now that you’ve built the foundation of team motivation , you can implement a series of actions to help inspire your team to greatness. The first is recognition – everyone wants to be recognized. When you see a team member go above and beyond, recognize them. You’ll empower them to do more of the same.

13. Foster collaboration

When employees work as a true team, rather than as separate individuals, everyone is more productive . Teams hold each other accountable, but also help when someone is overwhelmed or absent. Outings, fun traditions and friendly competitions foster that sense of collaboration and improve team motivation .

14. Encourage personal growth

Those with a growth mindset achieve goals because they enjoy learning new things. You can develop this mindset in your team by encouraging personal growth. Send them articles about new skills they could master, books about success and invites to networking events. Personal growth leads to professional growth.

15. Prioritize employee well-being

Modern team inspiration isn’t just about growth – it’s about their well-being . Today’s employees want to know that their companies genuinely care about them. They want you to ask about their families and their health. They want to take time off without feeling stressed. When you give your team time to refuel their own minds and bodies, they will be able to contribute more to your business.

16. Adapt to market changes

Many of the trends we are seeing toward remote work are deeply connected to the notion of well-being. Remote work allows employees to have flexible schedules. It allows them to reclaim the hour or two they would normally spend commuting every day. This is why many employees see remote work not just as a perk, but as a necessity. If this is the case in your industry, it’s worth taking another look at implementing a remote or hybrid office.

17. Reward creativity

What do the Apples, Pelotons and Spotifys of the world have in common? They all have cultures of innovation that encourage employees to take risks, think creatively and always reach for the next best thing. You can embrace this form of team inspiration by encouraging brainstorming, rewarding originality and learning from failures and mistakes rather than punishing them.

18. C hange it up

Boredom is the great team motivation killer – and it especially affects your top performers. If those at the top feel they have nothing else to learn, why would they stay? You can help them get out of their rut by switching up their routines, assigning them a new, big project or even encouraging a lateral move. Engaged employees are driven employees.

19. T rust your team

If you’re wondering how to inspire your team , the answer is almost never to micromanage them. One of the best ways to inspire your team may be to take a more hands-off approach. You’ll never know what your team can accomplish if you’re always micromanaging; many employees find it stifling. 20. Ask for help

Three tactics for leaders.

It’s important to understand that when you, as a leader, communicate with your team, using weaker words weakens your message and blunts your ability to inspire people. It’s not enough to just throw thoughts out there and hope for the best. You need to actively recommend ideas and assert their worthiness in all of your communications. For example, consider these “power words”: “I’m proposing (not “sharing”) an idea that will make our process more efficient.” “I’m suggesting (not “sharing”) a new logo that better conveys our brand message.” “I’m recommending (not “sharing”) a campaign to make our workplace more diverse.” Ultimately, audiences respond more actively to big points than to small words, but thoughtful leaders need to assess both, knowing that the more powerfully they come across — even in small ways — the greater impact they have on the people they hope to inspire.

As the leader of an organization, group, or project, one of your top jobs is to inspire and galvanize your team through a variety of targeted communications, including live expressions, emails, videos, chats, social media posts, and presentations.
