SHERYL SANDBERG: 'The Most Important Document Ever To Come Out Of The Valley'

Sheryl Sandberg, Facebook's COO, is a big fan of a presentation published by Netflix.

She loves it so much, she said it "may well be the most important document ever to come out of the Valley."

The presentation was created by Netflix CEO Reed Hastings, and it was first published in 2011. It's  an easy-to-skim slideshow called Freedom & Responsibility Culture  that  explains the company's management philosophy.

Why does Sandberg feel it is so important?

Hastings mentioned a number of new, controversial ideas in the document. For example, Netflix has a "no vacation policy" for its employees. Its staff is allowed to take off as many days as they want, as long as they do so responsibly.

Other things in the presentation that caused a stir:

  • "Outstanding" employees only. Netflix doesn't accept anyone who does an "adequate" job (Hastings says those hires often lead to "generous severance packages"). 
  • "Freedom and responsibility" vs command-and-control:  Employees get to make decisions; managers just give them the right context to do so.
  • No "brilliant jerks."  It doesn't matter how good you are at the job. If you're a jerk, you won't stick around Netflix for long. 

The document has been read more than 3 million times on Slideshare and many of Hastings' controversial ideas have been implemented by other companies, including Business Insider.

Is This Netflix Presentation Silicon Valley's Most Important Document?

What made Facebook COO Sheryl Sandberg say that a Netflix presentation, "may well be the most important document ever to come out of the Valley"? And what has compelled more than 15 million people to check out the now-legendary slideshow?

The Netflix presentation in question was originally written by CEO Reed Hastings for internal use and then shared online in 2009. It’s called "Freedom and Responsibility," and it’s available on Slideshare .

But why is it so groundbreaking? And is it relevant to other companies in different industries? I decided to find out.

What’s the Netflix Presentation's Core Message?

After reading through the slides, my first impression was that Netflix's presentation is crammed full of surprising and even counter-intuitive ideas about hiring, firing and corporate culture . In short, Hastings reveals Netflix’s secret to long-term business success: find brilliant people, pay them well, and give them the freedom to take responsibility for their own work.

“Responsible people thrive on freedom, and are worthy of freedom.” - Reed Hastings

I thought about this statement and realized that it agreed with my experience of a variety of workplaces. Who hasn’t wanted to leave a job because her employer monitored her every move and didn’t trust her to do her job?

I asked friends and co-workers for their opinions and they agreed: an excessively formal workplace makes some people yearn for creative freedom. If you, too, relish freedom and responsibility, you may be the kind of person that would suit a Netflix-style workplace. But why would any other business follow its example?

Why Does Netflix Promote Employee Freedom?

At first, I couldn’t understand how employee freedom was connected to Netflix’s overall business strategy. Doesn't it introduce waste? It turns out, that's not how Netflix sees it.

Netflix believes that increasing employee freedom creates an environment that is attractive to innovative, high-performing people. It seeks out and rewards people who can do great work in a rule-free environment. But what does that have to do with long-term strategy? Well, here’s what happens to most companies, according to Netflix:

  • Companies become increasingly complex as they grow .
  • They introduce procedures and formal rules in an attempt to prevent errors.
  • The excessive rules and formality drive away the highest performing employees. Companies lose their most creative talent.
  • The remaining employees are able to follow a procedure, but they aren’t “stars.” They’re comfortable in an environment that has rules for everything.
  • The market changes. The current strategy starts to fail. The remaining employees aren't creative enough to take the company in a new direction. The working environment doesn’t promote creativity.
  • The company fails to evolve and slowly slides into irrelevance.

By letting "adequate" employees go, and keeping brilliant people, Netflix ensures that it always has the talent required to adapt and survive. This, it believes, is the route to sustainable success.

How to Replicate Netflix’s Culture

So, according to the Netflix presentation, great people are the secret of the company's strategy. My next question was: how does Netflix identify the kinds of people it wants to keep? And how can other companies adopt the same approach? I did a little more digging and identified five lessons that we can learn from Netflix’s corporate culture:

  • Discourage a Culture of Process Adherence

Instead, promote a culture of creativity, self-discipline, freedom, and responsibility. If you have the right people, they'll thrive in this environment. You might assume that dispensing with the rules would result in errors . On the contrary, Netflix found that high performers make very few mistakes.

However, it’s important to consider your industry and its particular needs. In creative fields like content streaming, mistakes can be fixed on the fly and don’t tend to have catastrophic results. If you're in medicine or nuclear power, you may not want to emphasize freedom to the same extent.

  • Identify Star Employees

To filter for brilliant people, Netflix has a “Keeper Test.” This requires managers to ask themselves if they would fight to keep an employee if he wanted to leave. If the answer is no, that person is offered a generous severance package and the position is opened up for a potential star replacement. Only the “keepers” remain.

Hastings also claims that in procedural work, the best people are twice as effective as the average worker. However, in creative work, the best performers are 10 times as productive.

  • Focus on Great Results, Not the Number of Hours Worked

The Netflix presentation revealed to the world that the company doesn't track employees’ working hours. The reason is that it knows they often have to respond to emails during weekends and evenings. An employee once pointed out that if the company doesn’t track working hours, then it shouldn’t track holidays either. So, Netflix stopped tracking employee holidays, too.

The organization hires people who are driven to go the extra mile , but it trusts them to take time away when they need to, as well. So, leaders set a good example by taking time off, then coming back energized and full of ideas.

  • Dispense With Rules Whenever You Can

When it comes to expenses, Netflix has only one rule: “Act in Netflix’s best interests.” It also has no rules regarding dress. Despite this, Hastings points out, no-one comes to work naked. His point is that not everything needs a rule.

If an employee requires constant supervision, or can’t be trusted with responsibility, then she isn’t a good fit for the company. Again, Netflix gives her a generous severance package, thanks her for her service, and lets her find a more suitable fit.

Of course, Netflix understands that this approach has its limits. For example, it has rules to prevent irrevocable disasters, such as financial errors and hacking. It also has strict rules covering dishonesty, harassment and legal issues.

  • Attract and Keep Top Talent

Netflix is willing to pay a premium for the best employees it can find. High salaries, Netflix believes, are the most attractive form of compensation.

It doesn’t force employees to take shares, bonuses, deferred payments, or other incentives. The company consolidates all of those expenses into the salary and lets the employee decide how to use it.

Netflix also regularly adjusts employees’ salaries to keep them competitive with the market. It pays at the top of the market range, so its people never need to change employers simply to earn their worth.

So that was what I took away from this eye-opening Netflix presentation. It certainly helped me to see recruitment and strategy in a new way and it raises lots of interesting questions, too. For example, could this approach work for all companies?

Well, the answer to that question will depend on your industry and your leadership style . It requires a high level of trust and a great deal of courage to adopt Netflix’s hiring and firing policies. However, if your organization values creative thinkers, and if errors don’t result in mortal danger or other serious consequences, Netflix’s approach could work for you, too. Perhaps it’s time you started identifying your “keepers”?

She was also accused of witchcraft and the plotting of murders. She died in 1558.

As an indication marketers will be investing more of their ad budget with streaming video, there will be three “pure-play” streaming providers that have scheduled a presentation during this year’s TV upfront week. The upfronts are always held in the middle of May each year and had been the sole domain of television networks. The aftermath of the upfronts kick off an ad buying frenzy in which television networks and marketers, negotiate and allocate billions of dollars every year.

This year that may not be the case with Amazon AMZN AMZN joining Netflix NFLX and YouTube in scheduling a presentation to the advertising community during upfront week. For over a half century, the TV upfronts have been an annual event in the increasingly less relevant broadcast calendar. The appearance of Amazon, Netflix and YouTube, is just the latest example of tech behemoths' strategy of siphoning off ad dollars from legacy media and upending their revenue model.

Todd Reinhart, DeadLizard partner and co-founder notes, “This year we are seeing Amazon, YouTube and Netflix scheduling big events over the Upfront window. And they are doing it with good cause, as streaming revenue is tracking to eclipse TV subscription revenue. Now that all of the big streaming platforms offer ad tier subscriptions – everything old is new again – they are able and more than willing to compete directly in the legacy media space. While the power of companies like Amazon, Netflix and YouTube are inarguable in the streaming world, they are now attempting to play by the rules of an economy whose disruption allowed them to flourish in the first place.”

Of course, Disney, Warner Bros. Discovery, NBCU and Fox, long time stalwarts of the upfronts, will be returning. As viewers and ad dollars continue to migrate to streaming, a growing part of their presentations will be spent touting their digital content to Madison Avenue. According to Media Dynamics, last year’s primetime upfront generated $19.1 billion for linear television (broadcast and cable), a year-over-year decline of -5%. Meanwhile, streaming video totaled $8.0 billion in upfront dollars, a year-over-year increase of +31%.

Last May’s upfront presentations were hindered by the screen writer’s strike impacting the star-studded events and the uncertainty of when new scripted programming would become available. Previously, the upfront had been hampered by the pandemic. Hence, this year could be the first “normal upfront” in five years, although the video landscape has changed substantially since 2019.

Also, the IAB NewFronts, begun in 2008 to promote the advertising opportunities of digital media, will continue. This year’s NewFronts are scheduled for the week of April 29. In previous years both Amazon and YouTube have been regular participants and are expected to return this year.

Amazon announced they will be participating in this year’s upfront week. The ecommerce giant is scheduled for 10 a.m. (ET) on Tuesday, May 14. The event will be held at Pier 36 in New York.

The announcement comes in the aftermath of Amazon launching an ad supported tier for Prime Video in late January. In addition to Prime Video, Amazon will also be pitching to advertisers Twitch, Amazon Music, Prime Video Sports and Freevee. Amazon recently denied reports they would be closing down Freevee, a FAST channel.

Among the highlights will surely be the NFL. In its second season of streaming Thursday Night Football the audience grew year-over-year by 24% averaging 11.86 million viewers. Also, last season Amazon introduced the NFL’s first Black Friday game. In addition, according to CNBC , Amazon will be paying the NFL $150 million for the rights to stream a postseason wild card game next January. Last year, NBCU had paid the NFL $110 million to stream the wild card game on Peacock which averaged a record 23 million viewers. Besides the NFL, Amazon will also promote popular scripted series including Reacher, The Boys and The Lord of the Rings: The Rings of Power among newer programs.

Nielsen’s monthly Gauge report for January 2024 found Amazon’s Prime Video recorded an audience share of 2.8%, third behind YouTube and Netflix among streamers. In fourth quarter 2023, prior to the launch of an ad supported tier on Prime Video, Amazon generated $14.6 billion in ad dollars. MoffettNathanson projects ad revenue for Prime Video will reach $1.3 billion in 2024 and increase to $2.3 billion in 2025. In the U.S. market, Amazon has an estimated 180 million subscribers.

Netflix launched its ad supported tier in November in 2022 and has scheduled a two-day in-person upfront event on May 15 and May 16. Netflix had scheduled their first upfront presentation last year at the Paris Theater, a venue they operate. The in-person presentation was scrapped with the ongoing writer’s strike and possible picketing, replaced by a virtual event.

On May 15 Netflix has scheduled a small event in which senior executives will provide senior ad buyers a “first look” at their upcoming programming. The following day, at New York’s Pier59, the streaming giant will host a larger all-day “Netflix Experience” for advertisers. The interactive event will allow ad buyers the opportunity to fully immerse themselves in popular Netflix content including Stranger Things and Squid Games . There will also be a food element with Netflix Bites and comedy with Netflix is a Joke .

According to Insider Intelligence , Netflix is projected to surpass Disney+ in ad revenue this year. Netflix is forecast to take in $1.03 billion in ad dollars compared to $911.9 billion Disney+. (Disney+ launched an ad supported in December 2022.) In Nielsen’s monthly Gauge report in January 2024 Netflix had an audience share of 7.9%, second highest after YouTube. As of January, Netflix globally had over 23 million monthly active users on its ad tier platform.

YouTube will host their third consecutive presentation (a.k.a. “Brandcast”) to advertisers during the broadcast upfront week. The event will be held on May 15 at Lincoln Center’s David Geffen Hill and will start at 6 p.m. (ET). This is the second straight year the event will be held at this venue. YouTube’s event will continue to be held at the David Geffen Hall through at least 2026. It is expected the YouTube presentation will include NFL Sunday Ticket and YouTube Shorts.

In the U.S., each month, over 150 million watch content on YouTube via connected TV. According to Nielsen’s monthly Gauge report, YouTube has been the most watched streaming provider for more than one year. In January YouTube led again grabbing an audience share of 8.6%. Ad revenue for YouTube in fourth quarter totaled $9.2 billion, a year-over-year increase of 15.5%.

Television Networks

For the TV network upfronts, NBCU has scheduled their annual upfront presentation on Monday, May 13 returning to Radio City Music Hall. NBCU will also hold its fourth annual data and tech conference with advertisers (this year called One24) on March 20 at Studio 8H in Rockefeller Center (home of Saturday Night Live ). The NBCU owned Spanish language network Telemundo will hold their presentation on the evening of May 13 at The Shed in New York’s Hudson Yards. Fox will also hold their upfront presentation on May 13. Once again, the event will be held at New York’s Hammerstein Ballroom.

Disney will hold their upfront on Tuesday, May 14 from New York’s Javets Center. Last January Disney held their fourth annual Global Tech & Data Showcase at the CES in Las Vegas. Also, on May 14 the Spanish language TelevisaUnivision will host a “Casa Cultura '' experiential upfront presentation from New York’s HK Hall. The following day, at 10 a.m. (ET), Warner Bros. Discovery will return to the Theatre at Madison Square Garden in New York for its upfront.

Paramount Global will, once again, bypass a large upfront event opting instead for a series of meetings with advertisers in New York, Chicago and Los Angeles. The meetings will begin at the end of April.

Ampere Analysis recently projected revenue from streaming services will surpass pay-TV in third quarter of this year. For the quarter Ampere forecasts revenue for streaming video to reach $17.3 billion compared to $16.7 billion for pay-TV. Furthermore, Ampere says by 2028 pay-TVs value will be half of what it was during its peak year of 2017. Since July 2022, the viewing shares to streaming has been higher than either broadcast or cable television.

Netflix Dives Deeper into the Nordic Region with New Content Slate, Challenges Incumbent Viaplay

N etflix unveiled 26 new Nordic film and TV productions at its Next on Netflix showcase in Stockholm on Monday, expanding its slate of Nordic content that began distribution in 2018.

The showcase, which followed similar presentations in Germany and London, announced 26 updates across film and TV projects, and 12 new titles, including an adaptation pf Jo Nesbø’s popular Norweigan book series "The Devil’s Star” titled Harry Hole .

New nordic movies include an adaptation of the crime-solving whodunnit The Key Series , written by Alex Ahndoril, the pseudonym for husband and wife writers Alexandra Coelho Ahndoril and Alexander Ahndoril.

The film will be produced by leading Scandinavian production firm Filmlance, with casting not yet announced.

Netflix’s new slate of content comes just weeks after Scandinavian local streamer Viaplay again adjusted its business strategy, “moving away from large numbers of high-cost original dramas toward more popular and profitable local formats,” and even sold the rights to “a number of our original productions to global media players,” according to the company's Q4 interim report .

The strategy is not a major shift in focus for Viaplay. But with the additional competition of Netflix’s increasingly expansive host of Nordic content, determining what content local viewers want to see will be of greater import to the Scandinavian streamer.

Last summer, Viaplay outlined plans to focus on its core markets in the Nordics and the Netherlands, including to end the streaming services launched in the U.S., Canada, and the U.K , laying off more than 25% of staff.

The moves were part of broad cost-cutting measures amid business challenges. The company even considered various strategic options, including a possible sale.

“We made further progress in the fourth [quarter] to reset the business,” said Viaplay president and CEO Jørgen Madsen Lindemann on Thursday. “We agreed to the sale of our U.K. operation, are withdrawing from the Baltics and North America, and will exit Poland by the middle of next year.” 

This, Madsen Lindemann said, will allow Viaplay “to focus on our core Nordic operations, in markets where we have delivered profitable growth with double-digit margins and strong cash conversion in the past… And that, combined with our scale and soon-to-be profitable business in the Netherlands, is what we are aiming to do again.”

Viaplay’s increased Nordic profits were “offset by the losses in the international markets, which has been the pattern for the whole year and is why we are exiting all but one of these markets.”

Viaplay saw second-quarterly losses of more than $575 million.

But with the added presence of a giant global streamer like Netflix adapting literature from popular local authors, competition is bound to ramp up in the region.

“The creative industry in the Nordic region is outstanding, with some of the most talented people in the world,” said Netflix VP of content Nordics, Jenny Stjernströmer Björk. “Together with our partners, we're committed to continuing this successful journey, united by our goal of crafting exceptional entertainment that touches and moves people."

Other previously announced movies on Netflix’s Nordic slate due to debut this year are Sigge Eklund’s coming-of-age story  A Part Of You , Mikael Marcimain’s political drama  An Honest Life , Elle Márjá Eira’s indigenous drama-thriller Stolen , and Jon Holmberg’s heist tale  Trouble .
