Flow and its associated tools and metrics are increasingly being reported as an approach used to achieve continuous deployment of software and delivery of value in software development projects. Yet, the extant literature on flow tools to date is rather limited. Also, what does exist tends to largely focus on the generic version of flow, rather than any rigorous examination of its use in the turbulent and constantly changing ‘real world’ environment within which it is applied. This study draws on a longitudinal case to identify the challenges of implementing flow and to provide a research agenda for flow project management.

Following a well-established track record of success in other domains such as manufacturing, Kanban is increasingly used to achieve continuous development and delivery of value in the software industry. How- ever, while research on Kanban in software is growing, these articles are largely descriptive, and there is limited rigorous research on its application and with little cohesive building of cumulative knowledge. As a result, it is extremely difficult to determine the true value of Kanban in software engineering. This study investigates the scientific evidence to date regarding Kanban by conducting a systematic mapping of Kanban literature in software engineering between 2006 and 2016. The search strategy resulted in 382 studies, of which 23 were identified as primary papers relevant to this research. This study is unique as it compares the findings of these primary papers with insights from a review of 23 Kanban experience reports during the same period. This study makes four important contributions, (i) a state-of-the-art of Kanban research is provided, (ii) the reported benefits and challenges are identified in both the primary papers and experience reports, (iii) recommended practices from both the primary papers and experience reports are listed and (iv) opportunities for future Kanban research are identified.

Many organizations today are adopting Scrum, an Agile methodology for handling complex software project. Despite all the benefits, there are still issues and challenges in adapting to Agile and some refusals to move from traditional method. This research aims to assess the perception of effectiveness of implementation of Scrum and identify the challenges after adopting Scrum in an information technology (IT) department of company X, a multinational manufacturing company in Malaysia. The findings of this study revealed that after one year of adopting Scrum, the perceptions from the staff is there is no significant improvement made. Five challenges were identified: team members unaware of each other's tasks, difficulty in handling daily task priorities, no work synchronization among management and delivery team, too many tasks at the middle of sprints and poor attendance during daily stand up meeting. An enhanced Scrum framework that uses Scrum and Kanban is proposed to address the identified challenges. The insights gained from this research hope to provide practitioners with useful reference for adopting scrum.

Whenever we talk about any product development or manufacturing process then it becomes very important that the process be perfect and premature, every process needs to be flexible. In today's era, agile is one of the ways. "Kanban" is a similar method that not only makes the production process flexible but also gives the best results through continuous monitoring. Although both Agile and kanban processes are used in the software industry, kanban is being used extensively in the field of mechanics. Kanban is not an entirely new way, but it is a means to further improve an already running process incrementally. In this article, the authors have mentioned about the history, experiments, and benefits of kanban.

Purpose - The purpose of this paper is to examine contradictions (specifically tertiary and quaternary contradictions) that can disrupt the flow of work in contemporary systems development methods. Design/methodology/approach - This study uses Activity theory (AT) as a theoretical lens to: examine ISD flow as an interrelated activity system; and identify contradictions. AT is pertinent in the context of this study as rather than view contradictions as a threat to prematurely abandon the use of flow tools and metrics, it shows how contradictions can act as a motor for change and continuity. This study adopts a longitudinal single case study approach including face-to-face interviews with management and software development project teams, as well as direct observations and document analysis. Findings - This study identifies tertiary and quaternary contradictions, and highlights the influence of contradictions on flow-based systems development. Social implications - This study provides a set of contradictions for researchers and practitioners. It shows that contradictions can be culturally or politically challenging to confront, and even when resolved, can have intended or unintended consequences. Originality/value - This paper fulfils an identified need to study ISD flow from the perspective of interrelated activity systems and beyond its initial implementation phase.

In today's software industry, technological prowess and ever-evolving customer requirements have led to more complex software demands. Agile based software development is increasingly being adopted by the software practitioners as it assures early software development and high quality software products. Also, it offers responsiveness to changes in user requirements, providing for their quick absorption during software development. In this paper, we elaborate the significance, benefits and increasing adoption of Agile methodologies in context of today's complex and evolving software demands. The main objective of this paper is to conduct an empirical study into the choice among the most popular Agile methodologies, Scrum, Extreme Programming and Kanban. Further, this paper provides for a comparative analysis among various agile software development methodologies. Our survey results reveal higher adoption of Scrum based development in present-day software industry as compared to Extreme Programming and Kanban methodologies.

ABSTRACT Lean Software Development has attracted a great deal of attention during last years. However, it remains unclear how Lean is implemented in a domain that fundamentally differs from the automotive industry in which it originated. This study provides empirical evidence of how Lean can be combined with Agile methods to enhance software development processes. A case study was conducted at Elektro bit Wireless Segment, which has used Agile from 2007 and began to adopt Lean in 2010. Our findings evidence numerous compatibilities between Lean and Agile. In addition to well-established practices in Agile, Lean thinking has brought new elements to software development such as Kanban and work-in-progress limits, a "pull" and "less waste" oriented culture, and a stronger emphasis on transparency and collaborative development. Scaling flexibility, business management involvement and waste reduction were found as challenges, whilst setting up teams, self-organization and empowerment appeared easier to achieve.

Kanban in Production and Development
There's often confusion surrounding Kanban. Kanban describes both a process control method and a method to optimize development.
This set first introduces the traditional form of Kanban as a process control method. It contains an overview of its development in the Toyota Production System by Taiichi Ōno and a detailed description of how various Kanban control loops work.
Inspired by Taiichi Ōno's ideas, David Anderson developed Kanban as a change management approach and agile tool for improving software development processes. The second section of this set is dedicated to this method. It focuses on the application of Kanban practices and their integration into existing development processes and companies.
Exploit the Full Potential of Kanban with the Optimal Presentation
Despite their fundamental differences and different areas of application, both methods can be used to streamline workflows and minimize waste. Simple steps, such as establishing a pull system, using Kanban boards to visualize development processes and work in progress limits, can significantly improve productivity and communication in your team. Kanban can easily be added to your existing value chain to optimize processes and is compatible with other agile methods, such as Scrum.
Kanban's success depends on the involvement of the entire team. With this set, you can present Kanban practices using diagrams, models and examples to ensure your team achieves the best possible results. What Are Kanban Board Templates?
Kanban board templates are project management tools used by Agile teams to maximize productivity. Use a Kanban board template to apply Kanban’s scheduling system and help your team visualize tasks that need to be completed on time.
A Kanban board provides a structure for reviewing active project tasks, priority levels, and team member assignments. Project managers, Scrum masters, project sponsors, and Agile team members who use a Kanban board can easily see each task, the person responsible for completing it, and its current status. Use a Kanban board to lend structure to your Agile team’s development sprint cycles and to keep all stakeholders apprised of project progress.
While Kanban board templates are customizable, they typically include at least the following four status columns, or swimlanes, depicting the linear progress of development tasks:
- To Do: List all of your required tasks on individual Kanban cards, then assign team members to be responsible for each. Also include the effort each will take, either in points or work hours.
- In Progress: Sometimes called Doing , this column indicates that the team members assigned to each task have begun work on them.
- Review: Once each task is completed, a team member or manager should review it to verify that the work has been successfully completed.
- Done: Also called Completed , this column indicates that a task has been reviewed and verified as completed.
As Kanban templates often vary, some include the following stages-of-progress columns, depending on the nature of the project or the team’s process:
- Backlog: Create a backlog of to-do tasks that, although they might not be included in the current sprint, will need to be completed at some point in the future.
- Ready for Refinement: Place sprint or project tasks that need additional details before your team adopts them into this column. This way, it’s clear to team members and stakeholders that more information is required before a task can be pulled onto a sprint.
- Verify: Similar to the Review column, you can apply a Verify Kanban stage in which a team member verifies a task.
- In Test: Place Kanban cards in this status column to indicate that they’re currently being tested for accuracy.
- Open: Use this Kanban board status option to indicate any items that are still open and need to be completed by sprint’s end.
- Blocked: For any task that is blocked, place its Kanban card into this category to indicate that it needs to be unblocked to be successfully completed.
Why Use Kanban Board Templates?
A Kanban board template provides a visual representation of your remaining work and the progress made on each task. Use a Kanban board template to track your project’s progress and to ensure that you meet your efficiency and productivity goals.
For Scrum and other Agile development teams, if you don’t have a way to track each sprint’s deliverables, you probably aren’t working as efficiently as you could be. By using a Kanban board template, you can easily create Kanban cards for each task that must be completed and ensure that it progresses across the status or stage columns. When you have a task-tracking Kanban board for your sprint, you provide a visual status board of each task’s progress.
By using a Kanban board, teams track not only their sprint or release’s task progress, but how much they can take on in a successive sprint or future project. Kanban boards can help Scrum masters and other team members determine their work-in-process (WIP) limit. Knowing your team’s WIP limit prevents bottlenecks and is paramount to efficiency in the Kanban method.
For example, if your team has 20 tasks to complete in a two-week sprint, but you have 19 tasks in the In Progress or Review stage the day before your sprint ends, you’ve exceeded your WIP limit. Chances are all 19 tasks won’t be completed by the final day of the sprint. By including an upper limit of tasks in progress, or WIP, the team’s Scrum master can ensure that tasks are completed efficiently and meet quality standards.
Use a Kanban board template to visualize the work that needs to be completed, increase your team’s efficiency, and limit your WIP. By using a Kanban board template, you not only help ensure that all work is completed for the current sprint, but that your future sprints are sufficiently planned, staffed, and executed.

Boards enforce prioritization. Use this slide to visually present work on Kanban boards, so your team members can see the state of every piece of project at any time. Trello and Asana are examples of project management tools built around Kanban.
With this slide, measure the time it takes for all tasks and individual tasks to go through the process; work in progress; team performance; evolutionary improvements and bottlenecks (piles of work that is not being completed).
Application
nspired by the Toyota Production System, Kanban is a framework usually used in the process of agile project management, similar to SCRUM. The method calls for instant communication of capacity and total transparency of tasks. Kanban methodology is widely employed in manufacturing, business, entertainment and marketing industries. Thus, a recent study by Aprimo and AgileSherpas revealed that 53% of marketers said that "faster time to get things released" and the "ability to change gears quickly and effectively" were two of the top four benefits of applying Agile methods to their job.
The Kanban basics come down to six main principles: visualizing work, limiting works in progress, concentrating on flow, making processes direct, improving continuously and implementing feedback loops.
According to eMarketer, applying agile methodology to your workflow is necessary if your team is:
- drowning in work
- suffering from fire-drill fatigue
- struggling with silos and misalignment
- dealing with morale or engagement challenges
- delivering late or incorrectly
Case Studies
The case study conducted by Kanban Tool revolved around a nine-people team, working for BBC Worldwide, over a 12 month period. It traced every step of the Kanban-associated change, focusing on the analysis of the Kanban-boards, the team's daily meetings and the accompanying data. The study also took into account the office set-up, the display of information radiators, the right approach to work and team collaboration.
Soon after the new methodology was implemented, the BBC Worldwide team was delivering software improved within a lead time bettered by 37%, the consistency of their delivery rose by 47% and any defects reported by customers fell by 24%. The team credited its success to: processing the highest valued (by customers) items only, and doing it quickly; minimizing waste by allowing full transparency regarding the task details and also. The team also said that the customers appreciated the Kanban approach as well.

Overview
It is easy to schedule daily tasks, like making a bed or doing laundry. However, if more than one person is living under the same roof, and many more chores need to be arranged, managing everyone’s tasks can be more challenging. If task organization goes wrong, the clean-up team might face a discussion, waste time, or use more cleaning products than they should; therefore little to none cleaning will be done at the end of the day.
Now let´s translate this to a working environment. It can get increasingly hard to get more people aligned with tasks, and more so, getting them effectively completed. Luckily, the “Kanban” or the “Signal” method is here to help. In its most basic form, it coordinates efforts within a workflow that everybody can understand in three very simple steps: To-Do , Doing and Done .
What is Kanban theory?
Kanban is a modern lean method for knowledge service management, which means “Signal” or “Symbol” in Japanese, and it brings to the table a visual way of planning and delivering “To Do’s”.
Kanban is collaborative, intuitive, and flexible. It helps delivery teams break down big projects into smaller tasks, avoiding over-commitment, roadblocks, and over-estimation of efforts while maximizing productivity and efficiency. This method was first used in the 1940’s by Toyota, in its car manufacturing processes. Nowadays, it’s been increasingly used by teams across all industries to increase productivity with structured workflows.
Kanban is one of the Agile methods that focuses on continuous improvement. Even though the Kanban Principles can be applied to any project, in software development , as used with the Agile artifact “Product Backlog”, shows a prioritized list of “To Do’s” that a team must deliver to achieve an outcome. The Product Backlog fills up the projects pending task list while the Kanban Board will reflect the flow of each item at every stage of delivery. This is where the Kanban Board comes in very handy.
How does a Kanban system work?
A Kanban Board is a physical or virtual canvas that serves as a workflow visualization tool. Using only a Kanban Board and Cards, the Kanban method can be applied. The Kanban board uses columns to represent different stages of a workflow. The most basic structure of a Kanban can be described with 3 columns. From left to right; the first column labeled as “To Do”, the second column labeled as “In Progress”, and the third and last column labeled as “Done”.
Each Kanban Card represents a work item; the card will flow through the columns from left to right as the work is being completed. It will start from To Do , will move on to In Progress and will finish up on Done . This way, every member of the team will be able to see where in the flow is a certain task. The card will have only the essential information required for completion, the expected effort, the assignee, the progress to date, and any relevant details.
Why Kanban is Used ?
Kanban´s popularity has been overgrowing quickly in the last decade, as it’s manageable to apply across industries, teams and tiers. Some of the most relevant companies worldwide improved their productivity by applying the Kanban method to maintain a structured workflow with each one of their teams.
Pixar, one of the companies who has used Kanban for years, began using it because the founder wanted to change the company’s culture of communication. This allowed everyone on the team to track their work and get involved in the creative process. Using Kanban, Pixar ensured that the staff working on a production knew exactly what everyone else was doing, and how their work directly affected their colleagues.
How Kanban works in agile ?
Start with what you know. .
Kanban boards can effectively reflect any workflow by customizing the columns. Start simple and immerse the project with the Kanban system slowly, as too many columns can cause confusion. Eventually Kanban will show you the perfect number of columns.
Work In Progress Limits
Limit you work in progress effort as per team and personal capacity. Multitasking is ok up to a certain point, however too many tasks can get out hand very quickly and efficiency can become a problem. By setting up a limit on the amount of work a team can do, a manager can ensure that no work overload on assignees and no casualties for burnt out staff members are suffered.
Transparency
Get your team together for 15 minutes and review the board on a daily basis. Anyone can look at the status of each one of the card items and quickly see what is in their pipeline. It is also a good opportunity to plan the day or have your team speak out any concerns they might have with their work. The Kanban Board will provide a clear definition and don’t allow any subjective interpretation of what that card intends.
Use powerful colors
As mentioned before, the Kanban board is customizable. Colours help to create a visual impact. Use different colors to reflect different types of work, or indicate task priority indifferent roles within your project teams. Another example of color coding is for status, benefit from the interpretation of these colors. Red cards can be used for “blocks”, yellow cards for “warnings” and green cards for “done”. Plus, the use of a color code will come in handy if a project decides to go with Kanban Metrics option.
Flexibility
The Kanban method, even though it has specific principles, is highly customizable and can be applied to any kind of projects: from home improvement to applying for a job. Place a card under a column, and move them to the right once each column phase is complete. As the scope or the type of a project gets more and more complex, the workflow system stays the same.
Kanban Use Cases In Organizations
Editorial marketing .
Using a Kanban board can help build an editorial calendar and track the lifecycle of each content piece. The Kanban board allows at a glance, to understand who is doing what, and when it will be ready. This will avoid missing a publishing date.
Human Resources Teams
The hiring cycle is an interesting application of the Kanban Board in Human Resources departments. The board will have several columns representing each stage of the hiring process, and each applicant could be represented by a card. The implementation of Kanban solves process roadblocks and timelines.
Marketing
The customer’s journey is the story of a buyer and all the steps they take prior to making a purchase; it is a must-have marketing tool. Using a Buyer Funnel Sales Process PowerPoint Template can be an excellent visual representation of the journey from advertising up to converting into a sale. Kanban board columns could be represented by each of the customer’s journeys and its columns can be customized to marketing content planning.
Executive Teams
Last but not least, board meetings have agendas and a lot of tracking to do. Kanban can provide leadership teams the chance to visualize the progress of several decisions at the same time without looking endlessly for emails.
Final Words: The Power of Visuals
A Kanban Board plays a vital role not only displaying the task workflow, but on the team’s synergy. Gathered comfortably, a team can collaborate and identify discoveries and challenges. It also creates an appropriate atmosphere for innovation aligning project expectations with new initiatives. A Kanban Board highlights a team’s productivity first by looking at a project as a whole and by everyone. Furthermore, it responds to the new demand of flexibility in the workplace. A Trello Board PowerPoint Template in Google Slides is the perfect online tool for home-office meetings.
Probably the biggest benefit of actually seeing and touching Kanban Cards, is being able to limit work and not moving forward unless complete. Showing that your project workflow is predictable, the organization embraces agility by focusing on the flow and continuous improvement making it´s mark on the organization.

What is Kanban? Free Kanban template, with examples
Kanban is a well-known Agile management methodology. To use the Kanban framework, your team will implement a philosophy of continuous improvement, where work items are “pulled” from a product backlog into a steady flow of work. The Kanban framework comes to life via Kanban boards, a form of visual project management that helps your team visualize work moving through stages. Learn more about the Kanban methodology and how you can use it on your team.
Imagine: Your team is embarking on a new project. You need an easy way to visualize work so you can stay up to date on who’s working on what, what stage work is in, and when everything is due. You could scroll through your project documents, spreadsheets, emails, and messages to cobble together that insight—or you could view it all in one place with a Kanban board.
This article covers everything you need to know about what Kanban is, how Kanban boards work, and how you can best use them to manage your team’s work.
What is Kanban?
Kanban is an Agile management method built on a philosophy of continuous improvement , where work items are “pulled” from a product backlog into a steady flow of work. The framework is applied using Kanban boards, a form of visual project management . In a Kanban board, tasks—represented as cards—move through stages of work—represented as columns. That way, your team can see where work is in real-time.
Kanban is especially popular with product, engineering, and software development teams. But any team that wants to create a more dynamic, flexible workflow can use them.
History of Kanban
Taiichi Ohno , a Toyota engineer from Japan, created Kanban in the late 1940s. Ohno realized he could improve the Toyota Production System by incorporating elements of lean manufacturing: Instead of building new products based on anticipated demand, Ohno’s Kanban framework—also referred to as the “Just-in-Time” (JIT) system—produced and re-supplied products as a result of consumer demand. The new framework transitioned the Toyota manufacturing process from a “push” process (products are pushed into the market) to a “pull” process (products are created based on market demand). This meant that Toyota could have a lower inventory level while still being a competitive player in the market.
“Kanban” is a combination of two Japanese words: 看 (Kàn), meaning “sign,” and 板 (Bǎn), meaning “board.”
Though Kanban still lives on in many manufacturing settings, it was adapted for software development in the early 2000s. Kanban for software development uses the same "pull system" process that Ohno's lean manufacturing did.
Software development teams have found Kanban highly complementary to their DevOps practices. The synergy between Kanban and DevOps accelerates delivery times and promotes a culture of continuous improvement and operational efficiency.
What are Kanban boards?
Kanban teams use a visualization tool called Kanban boards to manage their workload and flow.
In a Kanban board, work is displayed on a project board that is organized by columns. Traditionally, each column represents a stage of work. The most basic Kanban board might have columns like “To do,” “In progress,” and “Done.” Each column is filled with visual cards that represent individual tasks. A team moves through the columns until the tasks are completed.
Picture it like the shelves in a supermarket. As product inventory diminishes because it’s bought by consumers, staff refills the shelves with new products. The shelves are never empty, but the product is constantly replaced with new items—a Kanban board is continuously filled with new tasks as your team completes old ones.
Now, you can have a physical Kanban board hanging in a conference room or you can streamline processes online—a much easier solution for remote or virtual teams .
Virtual Kanban boards
Today, you can create and maintain your Kanban board online. Virtual Kanban board software and tools help you dynamically visualize content and get at-a-glance insight into your entire project’s work. Oftentimes, teams use these virtual Kanban boards, like Asana’s Board View, to visualize work moving through stages.
What are Kanban cards?
Kanban cards are the driving force behind the Kanban system, with each card representing an individual task or work item, providing a clear and concise overview of the task at hand.
Kanban cards typically include essential details such as the task title, description, due date, key stakeholders, and the person responsible for it, or rather, the product owner. Colors are often assigned to different types of work, so team members can quickly grasp the task's requirements and status.
How does Kanban work?
Kanban boards visualize a team's work by assigning individual tasks to Kanban cards or sticky notes, which are organized in columns on a whiteboard. These columns, known as swimlanes, reflect the value stream—a series of specified stages that tasks or products must complete from beginning to end. Tasks, or cards, are then placed into their appropriate swimlanes, which effectively maps out the workflow.
As work progresses, team members remove cards and move them from left to right. Some swimlanes have a capacity limit, also referred to as a WIP limit (work in progress), to ensure the Kanban system runs smoothly.
4 core principles of Kanban
There are four core principles to help guide your team as you think about rolling out a Kanban framework:
1. Start with what you do now
You can apply Kanban to any current workflow or process. Unlike more defined Agile management processes like Scrum, Kanban is flexible enough to work within your team’s core practices.
2. Agree to pursue incremental, evolutionary change
Big changes can be disruptive to your team, and if you try to change everything at once, your new system may not work. Kanban knows this, which is why the Kanban framework focuses on continuous improvement and incremental change. Instead of changing everything all at once, start by pursuing incremental change in order to truly evolve your team’s processes over time.
3. Respect the current process, roles, and responsibilities
Unlike other lean methodologies, Kanban doesn’t have any built-in team roles , so it works within your current team structure and process. Additionally, your current process may have some great elements that would be lost if you attempted to completely revamp your working system in one day.
4. Encourage acts of leadership at all levels
In the spirit of continuous improvement, the Kanban method recognizes that change can come from anywhere—not necessarily just “ top-down .” With Kanban, team members are encouraged to chime in, brainstorm new ways for processes to evolve, and take the lead on new work initiatives.
Essential Kanban best practices
The Kanban core principles help guide your team’s mentality when you approach the Kanban workflow. To implement a Kanban process, follow these six practices to help your team continuously improve and achieve incremental growth—the core tenets of the Kanban framework.
1. Visualize work
One of the biggest advantages of Kanban is the functionality of seeing work “move” through stages. Not only does this practice give you a broad sense of how work moves through stages, but you can also get real-time, at-a-glance insight into the stage of work.
2. Limit work in progress
Work In Progress Limits, or WIP limits, are the maximum number of cards that can be displayed in a single column at any given moment.
As an Agile methodology, Kanban is built on the principle of early delivery, which means tasks should move quickly between columns instead of languishing with an ambiguous “in progress” status.
There’s no set requirement for how many tasks should be “in progress” at any given time, but in general, WIP limits can encourage your team to reduce multitasking and focus on the production of individual work.
3. Manage flow
If you want to limit work in progress, the best way to do that is to optimize the flow of tasks within your Kanban board. Managing and improving your flow will decrease your lead time (the amount of time spent between starting on a task and moving it to the “Done” column on your Kanban board), reduce bottlenecks, and ensure you’re delivering tasks or shipping new products while they’re still relevant.
4. Make process policies explicit
Because tasks move so quickly in Kanban, make sure your team has established and clearly communicated conventions. Your process policies should guide how your team implements the Kanban methodology.
Additionally, everyone on your team should be encouraged to participate and innovate on your Kanban policy, in accordance with the fourth Kanban core principle: Encourage acts of leadership at all levels.
5. Implement feedback loops
In Kanban, you want to gather feedback from two distinct groups: your customers and your team.
Customers: Gather feedback and user stories from customers on the quality and effectiveness of the solution your team produced. Was it the right thing to produce? Were there any problems? If there were problems (like bugs in code or defects in a product), revisit your Kanban flow and add more time for review, vetting, and evaluation.
Team: Check in frequently with your team on the process of running a Kanban framework itself. How do they feel about their output? Here you have another opportunity to encourage acts of leadership at all levels and improve your team’s process policies.
Feedback is an integral part of continuous improvement and, therefore, the Kanban framework.
6. Use key metrics to improve continuously
Tracking key performance metrics like lead time, cycle time, and throughput is essential for effectively implementing a Kanban system. The metrics provide valuable insights into the team's progress and efficiency, highlighting areas that could be improved.
Teams can use this data analysis to make informed decisions and continuously refine their Kanban process, ensuring that workflows are optimized for maximum productivity and minimal waste. Enhancing project visibility drives the team towards achieving operational excellence in an Agile environment.
7. Improve collaboratively and evolve experimentally
Kanban, at its core, is about continuous improvement. But this also means other systems might work well in conjunction with Kanban. Whether it’s Scrum or something else, always be willing to collaborate, experiment, and evolve your processes if necessary.
How to create a Kanban board in 5 easy steps
In accordance with the first Kanban core principle (start with what you do now), you can apply Kanban to any workflow. The best way to visualize a Kanban board is with a work management tool like Asana . In Asana, every project can be viewed in four ways, including a Kanban-style Boards View.
No matter how you’re creating your Kanban board, follow these easy steps to apply Kanban to any of your existing processes:
1. Start with a blank board
Though your Kanban board will eventually hold all of your backlog tasks and completed work, it’s OK to start with a blank board for now. If you’re using a work management tool like Asana, make sure you’re on Boards View.
2. Create columns to represent work
Traditionally, Kanban board columns represent the various stages of work. The columns you create will depend on your team, but a few common columns include:
Backlog, Inbox, or New: This column is where new work will go before you assign it to a team member.
Ready or Prioritized: Move work into this column when it’s ready for kickoff .
In progress: This is work that your team is currently working on. You may break the “In progress” column into various other columns—for example, a content team might create columns for “Drafting,” “Reviewing,” and “Editing,” while an engineering team might have columns for “Development,” “Testing,” and “Deployment.”
On hold: Move work into this column if you have to block it for some reason.
Completed or Done: Move tasks into this column once they’re done!
3. Add tasks to represent work
In a Kanban board, each task is represented by a card. Make sure your task titles are actionable—we recommend starting them with verbs so your team knows exactly what they should be working on.
If you’re using a virtual work management solution, you can also add additional information, context, and files to Kanban task cards. Then, use tags to track metadata—like how much time the task should take or what the priority is.
4. Move work through stages
A core element of workflow management with Kanban boards is moving work through stages. You can do this manually by dragging and dropping tasks, or you can look for a virtual work management solution that automates this work for you.
For example, with Asana, you can set rules to automatically route work into different columns based on relevant task information, like moving a task into the “In progress” column once you’ve assigned it to a team member.
5. Create new Kanban boards if necessary
You could theoretically use the same virtual Kanban board indefinitely. Because Kanban boards track work through a continuous process, there’s no required reason for you to ditch your current board.
But in some systems, like Scrum, you’ll be creating Kanban boards frequently for each new sprint. Simply create the new board—or erase your whiteboard—transfer over your task backlog, and get started on your work once again.
Digital Kanban tools
While the traditional Kanban board is still an effective project management tool, using a digital Kanban tool such as Asana can significantly improve your team's approach to continuous improvement.
A digital Kanban tool is a web-based or app-based platform that replicates the functionality of physical Kanban boards, enabling teams to visualize their workflow, manage tasks, and track progress in a dynamic, interactive environment.
The move to a digital Kanban tool can have a significant impact on how teams measure and improve their effectiveness in several ways:
Flow: Digital Kanban tools offer the best possible visibility into how tasks are moving through the workflow. Thanks to this transparency, teams can identify and address bottlenecks more easily, ensuring a smoother flow of work from inception to completion.
Throughput: Teams can gauge their throughput by tracking the number of tasks completed within a specific period. Digital Kanban tools, which offer insights into productivity trends and enable data-driven decisions to optimize team output, make visualizing this metric easy.
Lead times: It is crucial to understand the duration of a task moving from start to finish for predicting project timelines and setting realistic deadlines. Teams can accurately track lead times using digital project management tools, which provide valuable data to improve planning and execution processes.
Automation: Digital Kanban tools often have automation features that handle repetitive tasks, like moving cards between columns based on triggers, sending notifications, or updating task statuses. Teams can focus on more value-added activities by reducing manual effort.
Integration: Integrating with other tools and platforms ensures that Kanban boards do not operate in isolation. Integrations link document storage, communication tools, and development environments to streamline workflows and keep all relevant information in one accessible place.
Analytics and reporting: Digital Kanban tools often include built-in analytics and reporting capabilities. Teams gain deep insights into their working patterns through these features, enabling them to identify trends, forecast future performance, and make informed adjustments to their processes
Kanban boards: Pros and cons
So now that you know how Kanban works, only one question remains: Should your team use Kanban? There’s no right or wrong answer—but here are some benefits and some downsides your team may experience with the Kanban framework.
Benefits of Kanban
Kanban is a great, flexible tool that can help teams balance work with team capacity. When done right, Kanban can:
Provide at-a-glance insight into your team's work. As a form of visual project management, Kanban can help you bring tasks to life and gain clear insight into your team’s workflows.
Increase clarity, especially for remote teams. If your team is working remotely, it can be difficult to gain visibility into what everyone is working on. By centralizing work and reducing the amount of work in flight at any given time, Kanban boards can help you and your team gain instant insight into who’s working on what.
Encourage flexibility. Because the Kanban framework is built on a process of continuous improvement, teams that implement Kanban can become more flexible and dynamic over time. If you follow the four core principles and the six key practices, your team can become more agile and open to change.
Improving efficiency: By increasing efficiency and reducing waste, Kanban can also contribute to more accurate pricing and cost management for projects.
Disadvantages of Kanban
Kanban isn’t the right framework for every team. Some downsides of Kanban include:
It’s not as common among non-engineering teams. Like Scrum, Agile, and other lean methodologies, Kanban isn’t as well known among non-engineering teams. Kanban can be an effective tool for all sorts of teams. But if you’re planning to introduce a Kanban process to a non-engineering team, consider moving one workstream into Kanban at a time to help your team with the adoption process.
It can quickly become overwhelming. Because each task card takes up so much visual space, your Kanban board can quickly get cluttered and overwhelmed if you have too many things in flight at once.
Visualize your team’s work
With Kanban boards, your team has a clear line of sight into the tasks everyone is working on and where those tasks are in the process. If you’re ready to try a Kanban board for your team, try Asana .
You can view any Asana project in four ways, including Boards View—a Kanban-style board that helps your team more easily visualize and navigate workflow.
FAQ: Kanban
What does kanban mean.
Kanban is a Japanese term that translates to "signboard" or "billboard." It refers to a visual management system that helps teams visualize their work, manage their workflow, and optimize efficiency. Originating from the Toyota Production System, Kanban has evolved into a key tool in Agile and DevOps practices for continuous improvement and lean management.
What is an example of Kanban?
A commonplace example of Kanban is a restaurant kitchen using a Kanban system to manage orders. In this setting, each order is written on a card or ticket and placed in a "To Do" column. As chefs begin preparing a dish, the card moves to the "In Progress" section. Once the dish is cooked and ready to be served, the card shifts to the "Done" column. This visual system helps the kitchen staff track the status of each order, ensuring meals are prepared efficiently and served promptly.
What is the difference between Kanban and Scrum?
You may have heard of Kanban in conjunction with Scrum —in fact, most teams that run Scrum do so on Kanban boards. Scrum is compatible with Kanban, but it is a different framework.
Scrum helps teams get more work done faster. The method organizes work into “sprints”—two-week working sessions with daily meetings and a set amount of work to be completed during the cycle time.
Kanban helps teams improve processes by visualizing their work in real-time. Additionally, while Scrum focuses on fixed-length iterations to structure work, Kanban provides the flexibility to make continuous adjustments without being confined to sprint boundaries.
Some teams combine the principles of scrum and the kanban method to create "scrumban." In order to support the Scrum framework's objectives of quick and effective project completion, the Scrum master uses Kanban boards to improve team coordination and workflow visibility.
What is the difference between Kanban and Agile?
Kanban for software development is a subset of Agile project management. Here’s how they differ:
Agile project management is a model designed to help teams flexibly respond to change. The Agile philosophy believes in adaptive planning, evolutionary development, early delivery, and continuous improvement.
Kanban processes are shorter and fit sprint boundaries.
